Palo Alto Networks: results continue to confirm structural growth, bullish for the long-term trend
■ Palo Alto Networks continues to grow strongly, with Next-Generation Security ARR in particular showing that the company is structurally gaining market share and wallet share.
■ Q4 results exceeded expectations and the outlook for both Q1 and FY27 is also above consensus, making this more than a simple quarterly beat.
■ The investment case continues to shift away from traditional firewalls toward a broader security platform with recurring revenue from cloud, network security, security operations and AI.
■ Platformisation is the key economic lever: more products per customer increase contract value, strengthen customer retention and can spread sales and support costs across a larger revenue base.
■ AI expands the attack surface through new agents, models, data flows and machine-to-machine activity. At the same time, AI can automate security operations further, allowing Palo Alto to benefit from both sides of the development.
■ The very high free cash flow margin gives the growth case financial quality. Palo Alto combines strong revenue growth with a cash flow profile that increasingly resembles high-quality software.
■ We remain bullish for the long-term trend. As long as NGS ARR remains strong, the platform strategy continues to gain traction and cash flow margins remain intact, the fundamental development remains attractive for investors.
Palo Alto Networks (PANW) has once again delivered results that say considerably more than that a quarter was slightly better than expected. The most important message for investors is that several parts of the business model are moving in the right direction simultaneously. Revenue is growing strongly, Next-Generation Security ARR continues to expand much faster than the company as a whole, new guidance is above market expectations and cash generation remains exceptional. This supports the view of a company that is not merely benefiting from a strong cybersecurity market, but is increasingly developing into a broader recurring software and platform model.
Investment view
We remain bullish on Palo Alto Networks for the long-term trend. The reason is not simply that cyberattacks continue to increase. The most attractive development is that Palo Alto is bringing more security functions onto a single platform and can therefore capture a larger share of each customer’s security budget. This increases contract value, makes the relationship harder to replace and improves visibility into future revenue.
AI adds another growth driver. New models and agents create additional security challenges, while enterprises simultaneously need more automated detection and response. Palo Alto can therefore benefit both from a larger attack surface and from the automation of security operations. Combined with strong recurring revenue and exceptional cash generation, this makes the stock attractive to us as a structural long-term position.
The main risks remain valuation, competition and execution. A stock valued as a structural growth company can react sharply when ARR growth or platform adoption slows. As long as those fundamental indicators remain strong, however, we see no reason to change the long-term bullish thesis.
Q4 results
Palo Alto reported revenue of $3.41 billion, up 34% year over year and above the expected $3.35 billion. Adjusted earnings per share reached $1.02 versus an expectation of $0.98. Next-Generation Security ARR reached $9.1 billion and increased 63% year over year.
The company also generated $1.4 billion of operating cash flow and approximately $1.3 billion of adjusted free cash flow. Adjusted free cash flow margin reached 37.8%.
For investors, the combination is what matters. The company is growing rapidly, building a larger recurring revenue base at the same time and converting a very large percentage of revenue into cash. This makes the growth qualitatively stronger than if it were driven only by higher product sales.
Outlook
For FY27, Palo Alto expects revenue of $14.10 billion to $14.20 billion, compared with a previous market expectation of approximately $13.79 billion. Next-Generation Security ARR is expected to reach $11.08 billion to $11.18 billion, also above consensus of around $10.9 billion. Adjusted earnings per share are expected between $4.16 and $4.19 and non-GAAP operating margin at approximately 29.5%. Adjusted free cash flow margin is expected around 38%.
Q1 guidance is also above expectations. The company expects revenue of $3.30 billion to $3.31 billion and adjusted earnings per share of $0.96 to $0.98. NGS ARR should move toward $9.54 billion to $9.56 billion.
The significance is greater than the exact difference versus consensus. Palo Alto is not only reporting strong historical numbers, but is also indicating that growth continues into the new fiscal year. This reduces the risk that Q4 was simply an unusually strong quarter.
NGS ARR shows where the real growth is
For the long-term case, we consider NGS ARR more important than the revenue beat. ARR better reflects how much recurring revenue Palo Alto has built within next-generation security products and how large the future revenue base is becoming.
The fact that this revenue base is growing much faster than the company overall indicates that the mix continues to shift toward software, subscriptions and long-term security contracts. Economically, this is attractive because recurring revenue is more predictable and generally creates stronger customer retention than a model primarily dependent on individual hardware sales.
Management also indicated that almost $1 billion of new NGS ARR was added in a single quarter. For investors, that is an important signal that Palo Alto is not merely preserving existing revenue, but is rapidly expanding the amount customers spend within the platform.
Platformisation is at the core of the structural bull case
The cybersecurity market has been extremely fragmented for years. Large enterprises often use dozens of security products from different vendors, which spreads data across multiple systems, forces teams to manage many tools and makes attacks harder to track centrally.
Palo Alto is attempting to turn that fragmentation into a competitive advantage by moving customers toward multiple security functions on a single platform. Economically, this is more important than simply having a broader product catalogue. When a customer combines network security, cloud security and security operations in the same environment, dependence on Palo Alto increases and individual products become harder to replace.
The same customer can therefore generate more revenue without the entire commercial infrastructure needing to expand at the same rate. If this strategy continues to succeed, revenue per customer can rise while sales, support and development costs are spread across a larger revenue base. That is exactly the type of operational scalability that can create long-term value.
AI expands the attack surface
AI is not a temporary trend for cybersecurity but a new source of digital complexity. Enterprises are deploying copilots, models and increasingly autonomous agents that can independently access data, operate software and execute actions. This creates new identities, data flows and access points that need protection.
That increases demand for real-time monitoring, identity controls, data security and automated response. A human user may perform dozens of actions per hour, while an agent can potentially perform thousands over the same period. A misconfiguration or compromised identity can therefore cause damage much more quickly.
For Palo Alto, this expands the relevant market. The company does not need to predict which AI application ultimately wins. Every large enterprise that deploys AI at scale creates new systems and workflows that require security.
AI can also make security operations cheaper and more effective
AI has a second role for Palo Alto. Security teams have long faced huge volumes of alerts that need to be investigated and prioritised manually. This creates a clear limitation because the number of potential threats is growing much faster than the supply of security specialists.
By combining security data from different parts of the platform, Palo Alto can automate more of that analysis. AI can identify relationships between network traffic, endpoints, cloud activity and identities faster than teams can when investigating each system separately.
This can eventually create an important economic advantage. If customers require fewer separate tools and less manual investigation, the platform becomes not only technologically more attractive but can also reduce total cost of ownership. That strengthens the case for further consolidation.
Console fits the direction in which the market is moving
The acquisition of Console, an AI-native platform for agentic workflows, fits this development. Palo Alto is attempting to position itself early for a world in which autonomous software agents perform an increasing share of operational tasks.
For investors, the value lies less in the acquisition itself than in the strategic direction. Palo Alto is not building its platform solely around today’s security requirements, but is also trying to bring new machine-to-machine workflows, AI agents and automated business processes inside the same security architecture.
That could increase the relevance of the platform if agentic AI is broadly adopted across enterprises in the coming years.
Cash flow gives the growth case financial quality
An important difference between attractive growth and expensive growth is the amount of cash ultimately generated. Palo Alto scores strongly here. An adjusted free cash flow margin already approaching 40% means a large share of each incremental revenue dollar eventually becomes available cash.
That gives management several options. The company can develop new technology, finance acquisitions and repurchase shares without having to rely structurally on additional external capital. Strong cash generation also allows future growth to be increasingly funded internally.
Management continues to express confidence in reaching an adjusted free cash flow margin of approximately 40% in FY28. If Palo Alto can combine that margin with further revenue and ARR growth, absolute free cash flow could rise substantially over the coming years. For valuation, that ultimately matters more than small quarterly differences in adjusted EPS.
What investors should watch
The most important variable remains NGS ARR. As long as it continues to grow strongly, it indicates that customers are adopting more of the platform and that Palo Alto is expanding successfully within existing accounts. A clear and sustained slowdown would, by contrast, be an early signal that platformisation is losing momentum.
The strong cash flow margin also needs to remain intact. If growth can only be maintained through structurally higher selling costs, aggressive pricing concessions or increasingly large acquisitions, the quality of the investment case would decline.
Competition should not be underestimated either. Cybersecurity remains a market with specialised vendors, large cloud companies and other platform providers. Palo Alto therefore needs to continue demonstrating that consolidation creates more customer value than combining separate best-of-breed products.
Conclusion
Palo Alto Networks has once again delivered results that support the structural growth thesis. No single number makes the quarter strong. It is the combination of robust revenue growth, rapidly expanding recurring revenue, an outlook above expectations and very high free cash flow that matters.
For investors, the most important point is that the business model itself is becoming more attractive. Platformisation can increase revenue per customer and deepen customer relationships, while AI simultaneously expands the attack surface and makes security operations increasingly automatable. This creates several structural growth drivers within the same company.
We therefore remain bullish for the long-term trend. Valuation can create significant share-price volatility along the way, but as long as NGS ARR, platform adoption and free cash flow continue to point in the same direction, Palo Alto remains one of the more attractive structural growth companies within cybersecurity.
